How to animate an old photo in ChatGPT (2026)

ChatGPT can't animate a photo by itself. Its built-in image tools create and edit still pictures, but they don't give you back a video of your grandmother turning her head. To get that without leaving the chat, you add an app that does it. Incarn is one of them, built specifically for old family photos and ancestor portraits.

This guide shows how to set it up, what to type, and which option makes more sense if you only have a few photos to animate.

Can ChatGPT make an old photo move on its own?

No. Ask ChatGPT to animate a photo and it will either describe how to do it, offer a still image "inspired" by yours, or point you to a separate video tool. OpenAI's video model, Sora, is a separate product with its own rules and its own app.

Apps change that. An app in ChatGPT is an outside service that ChatGPT can call during the conversation. With the Incarn app, ChatGPT sends your photo to a video model tuned for old portraits and shows you the result right in the chat.

Is the Incarn app available where you live?

Check this first. Apps in ChatGPT are not offered in every country. When they launched, several sources, including TechCrunch, reported that they were not available in the European Union, the United Kingdom or Switzerland.

If you open the app directory and can't find apps at all, or can't find Incarn, it is most likely an availability question, not a mistake on your side. Skip to the other options below.

What do you need?

• ChatGPT, ideally on the web. Attaching a photo works best on chatgpt.com. On the mobile app, the attached file doesn't always reach the app; a direct link to the image works everywhere.
• An Incarn API key. The app runs on an Incarn developer plan: €19, €69 or €249 per month excl. VAT for 25, 130 or 650 animations. You create the key in your developer space.
• An old photo, scanned or photographed in good light, without glare.

How do you add the Incarn app to ChatGPT?

1. In ChatGPT, open the app directory (the Plugins tab).
2. Search for Incarn and open its page.
3. Click + to add it. ChatGPT sends you to Incarn's authorization page.
4. Paste your API key (it starts with ik_live_) and click Authorize.

You type the key only once, on Incarn's page, never in the chat. To remove access later, disconnect the app from the same directory.

How do you animate the photo?

1. Start a new chat and attach the photo with the paperclip or the + button.
2. Ask for it: "@Incarn animate this photo of my great-grandmother, taken in 1931." Mentioning @Incarn makes sure ChatGPT uses the app; once it knows the app, a plain request usually works too.
3. ChatGPT shows that the animation is running. After about two minutes, a before/after player appears in the conversation, with a link to the HD video.

A few prompts that work well:

• "Show me examples of old photos animated with Incarn." ChatGPT shares the public gallery.
• "Animate this wedding photo from 1958 with a very subtle smile." The style hint stays optional: keep it short and gentle.
• "Animate the photo at this link: https://example.com/photos/grandfather.jpg" Handy on mobile, or when the photo is already online.
• "Is my animation ready?" ChatGPT checks the status and returns the video link.

What won't it do?

• Animate public figures, or people who haven't agreed. The app is meant for your own family photos and ancestors.
• Make the photo speak. You get a short video of a face that breathes, blinks and smiles, not a talking avatar.
• Animate from a text description. It needs a real photo.
• Keep going without credits. Each animation uses one credit from your plan. When they run out, the app tells you instead of charging you after the fact.

Something went wrong?

• "Invalid API key" when you sign in. Copy the key again from your developer space, with no spaces.
• ChatGPT says it can't read the photo. You are probably on the mobile app. Try chatgpt.com, or give a direct link to the image.
• The link doesn't work. It must open the image itself, not a web page around it. Test it in a private browser window.
• Nothing happens when you ask. Start your message with @Incarn, or check that the app is still connected in the directory.

What are the other options?

The ChatGPT app is great if you already live in ChatGPT and animate photos regularly. It isn't the only way, nor the cheapest for a handful of pictures.
